Avoid Audit Panic and Make Your Company Nimble and Efficient with Quality Management
How often have you been in a situation like this: You realize you have an imminent deadline, and you’ve done nothing to prepare? For many, this might bring back memories of school term papers and tests… but for quality managers and executives across all industries, this is sadly a common anxiety-provoking scenario whenever a quality management system (QMS) audit is imminent. All too often, bringing a QMS into conformance is a last-ditch effort to pass an audit – which means that for the rest of the time, the QMS is really not serving its intended purpose. A lack of conformance 90% of the time (except for when an audit’s due) leaves your company in danger of costly and potentially serious failures, which can harm reputations, market position, and even the lives of workers and customers. That’s why having a ‘show-QMS’ is even riskier than having none at all: it creates a culture of unwarranted complacency.
But what if it didn’t have to be this way? What if the promise of your QMS was actually delivered, not just at audit time, but every time? That’s the purpose of QualityOps – a new way of thinking about quality management. QualityOps borrows from the concepts behind DevOps, a common management strategy in software development, and internalizes quality management best practices in normal operations. Fundamentally, it breaks down the artificial distinction between quality management and everyday work: by recognizing they are one in the same, quality steps and conscious error-avoidance checks become part of regular routines and are no longer treated like external burdens or impositions.

Definition of QualityOps
Defining just what QualityOps should be is perhaps the trickiest part of this story: after all, this isn’t a fully-defined concept just yet! Rather, it’s a developing idea that has been proposed and contextualized by quality managers around the world, but not yet codified into a standard series of practices (such as 5S or Six Sigma). This means that, as the authors of this paper, we’re in the somewhat unique position of providing our own definition, which we hope might be able to shape the future of this concept.
We define QualityOps as follows:
“A series of simple, straightforward, and easily-understandable quality-focused best practices, tailored to each organization’s needs and integrated into the organization’s operations, which induce observation, consideration, pauses for error identification and remedial action, and regular communication between team members.”
Essentially, QualityOps is a malleable approach to integrating existing practices from your QMS into what you otherwise do. As noted in the introduction, this fundamentally requires breaking down the separation of quality management from other tasks. Too often, there is a conflation of quality management with quality assurance; these are not the same things. Quality assurance is about testing the resultant work product to see if there are failures; quality management is about managing quality through all stages of work production, to (hopefully) avoid failures in the first place. Therefore, if workers think that quality managers are there to review their work and point out defects, they are missing the core responsibility. In fact, it is their responsibility, being on the front lines of work, to observe, consider, pause, identify, remedy, and communicate. This means that the quality manager’s role in QualityOps is not as an overseer, but as a guide – leading everyone in the company toward themselves being individual quality managers.
Note that our definition of QualityOps is significantly different from other descriptions you may find online for QAOps, an abbreviation for Quality Assurance Ops. QAOps can be defined as “the integration of quality assurance into the software development (DevOps) pipeline,” and as you can see, this is not the same thing.[1] QAOps fundamentally focuses on adding a new step to DevOps and is targeted at the software market, whereas our definition of QualityOps is a general business best practice focused on quality management, and is suitable for all industries. To avoid confusion and ineffective results, be sure you are proceeding with the right definition and the right understanding of what the achievable goal is when implementing QualityOps.
To maximize the effectiveness of QualityOps efforts, it is crucial for the steps which are integrated into work production to be easily understood. If workers cannot grasp what they are supposed to do, they cannot reliably do it. This doesn’t mean, however, that QualityOps steps should inherently be minimized. Instead, it means that communication by the quality manager must be able to explain the steps in simple and straightforward language which anyone can comprehend. In addition, the steps must be structured in a way that allows workers to regularly utilize them. Strategically, this means that quality managers, executives, and workers must meet in the middle to determine how to implement steps in a way that will not stifle productivity, increase worker strain, or otherwise adversely affect the mechanical and human processes of production.
Therefore, in defining the first step of implementing QualityOps, the authors would suggest the following approach:
“To establish QualityOps, and more importantly, to create a workplace culture where quality is possible, open and unfettered communication between representatives at all levels of the company structure must be established. And moreover, representatives at each level must be willing to meet and discuss with one another without agenda or prejudice, so as to devise a harmonious strategy that adequately serves all interests.”
Once this first step has occurred, honest communication (led by the quality manager) should result in careful analysis of the existing QMS, identification of the core actions which are required for conformance, and agreement by all parties as to what these actions are and why they are important. Following this, it is the quality manager’s responsibility to define specific, simple actions which workers can integrate into their operations. And once this has occurred, it is the responsibility of all workers to follow these practices until they become second nature, and are as automatic to their behavior as their regular work. After all these things have happened, QualityOps can properly be realized.
Every company will have their own unique set of QualityOps conclusions, based on their needs, priorities, and the specificities of the QMS they follow. But regardless, all companies should nonetheless be able to identify whether their QualityOps will be effective by checking its assumptions, conclusions, and actions against the two definitions provided in this article. If these targets are met, then the basis for effective QualityOps has been established.
How Does QualityOps Differ from DevOps?
Fundamentally, the conception of QualityOps has arisen from the successful realization of DevOps in the software development field. DevOps is a longstanding strategy, first established in the late 1980s, that combines the actions of development (DEV) and information technology (IT) operations. Essentially, this combination is facilitated by communication between the departments, as well as by software which helps cross-check departmental steps and priorities against the needs of one another.
As can be seen from this very simplified explanation of DevOps, QualityOps is a significantly different concept. Although drawing inspiration from the success of DevOps, QualityOps takes the goal several steps further by creating conditions in which there is no distinction between departments, rather than collaboration between departments. The reason for this in QualityOps is that many workers and executives do not understand the concept of quality management, conflating it with the aforementioned quality assurance, or worse, leaning upon it for reassurance of proper actions when the required steps are not integrated and standardized work practices. Because of this fundamental difficulty associated with quality management, QualityOps tries to interweave proper understanding of the purpose with all departments. This reduces the potential for friction, and increases individual ownership for quality results. No longer will an audit be ‘someone else’s problem,’ but rather, an opportunity for the entire organization to prove its merit and shine.
QualityOps builds on the experience of DevOps by aspiring to greater results, but we can still learn from the approaches DevOps has utilized in order to achieve those results. For example, DevOps starts with straightforward communication, the same way that QualityOps does. And DevOps utilizes a variety of software solutions to facilitate communication, effectiveness, and suitable output. Indeed, it is DevOps software that has become the most visible aspect of this strategy. Serving these needs has established proven value, with the DevOps software market now worth over $13 billion worldwide.[2]
In the case of QualityOps, new software such as QMS2GO is now in development which can achieve these same outcomes. How Can My Organization Integrate QualityOps?
Integrating QualityOps is a big deal… but the good news is, you can start small and work your way toward your goals at a measured pace.
First, an analysis of your QMS is needed. Take some time to carefully read through and understand the guidance that the QMS standard you are using outlines. This can be done several different ways. You may wish to begin by reviewing the language from the standard provider (such as the ISO or API). Classes offered by reputable and leading organizations, such as the American Society for Quality (ASQ), may give you a firm understanding of how to conduct this analysis; online courses are available at a reasonable cost throughout the year.[3] Finally, you may wish to utilize QMS2GO to help summarize your QMS standard’s guidance for you. After this is done, the next step is to determine how to present these processes to others in the company in a way they can understand and normalize. In the months following this decision, you’ll need to use software like QMS2GO to track your progress and determine how effective your quality focus choices have been. You can do this by noting in the program all reported employee instances of failure avoidances, as well as failures that still happened. Knowing when failures were avoided is an imperfect science; you’ll never know about all of them, especially as QualityOps efforts continue, since eventually the avoidance will become an unconscious behavior. But whatever data you can collect from workers will be useful, because it will indicate that they are consciously engaging with and implementing the guidance. Over time, observe the failure instance trends. If they trend broadly down, your efforts are working. If not, it may be necessary to reexamine the quality management priorities which were selected, or to determine if workers are fully understanding how to utilize them. Insufficient success should not be a reason to abandon QualityOps. Instead, return to earlier steps in the process and conduct a fault analysis. If there is initial insufficient success, look on the bright side – this is positive training for how to deal with audit situations, and will be a useful learning experience for improving overall quality processes throughout the organization. Remember, Rome wasn’t built in a day.
In success, your organization may be tempted to deemphasize QualityOps when failure trends stabilize at a much lower level. But this is not a good idea. The reason failure levels are lower is because QualityOps is working! If you stop the effort that is yielding this, you will return to ineffective and failure-prone operations. This is why it is essential to integrate QualityOps not as a separate department that is subject to funding concerns and managerial priorities, but as a standardized practice that everyone innately follows. When a behavior is learned, it costs nothing to maintain – and that’s the secret for getting maximized value from your QualityOps decisions.
Simple QualityOps Strategies You Can Start Today
If you want to understand what QualityOps can do for your business, start by talking to the people in your business.
Everything you’ll be able to achieve with QualityOps depends on communication, along with comprehension of what others are thinking and doing. And no amount of understanding of your QMS will matter if no one else is willing to implement it. Therefore, the very simplest and most effective thing you can do to realize QualityOps benefits is to start a dialogue about why it’s important to the company.
When you do, you’ll immediately begin to hear what workers are dealing with and why these problems need remediation. Even before you’ve started your first official QualityOps step, you’ll already know what the problems are. That’s half the battle – think about how much time, money, and effort large companies go through in order to identify simple things that should be obvious, but which are obscured by scale. In your case, take advantage of the fact that the information is right there, just a conversation away. It’s from these first steps that everything else will grow.
Another simple strategy is to try a limited quality management implementation within an easily-trackable worker task. You might not be ready to go all-in with QualityOps just yet, but if you want an observable demonstration, try with something that’s low-stakes and easy to verify. You may be able to identify an area for trial based on the conversations you have with workers; if so, that will be a natural starting point. Try it for one month, encourage everyone to report their results and give a simple ‘before-and-after’ report (a one-paragraph description of results before and after the trial), and see how it works. If you’re observing increased mindfulness, it’s a good indication you are on the right track.
You may also wish to gamify adoption by offering workers a reward. Note that this shouldn’t be an individual reward, since that will encourage competition, and adoption of a group-wide program like QualityOps should encourage everyone to be equally effective and responsible. Instead, offer a group reward, such as a team-building dinner at the end of the trial period, if everyone collectively reduces failures by a certain percent. You can also encourage people to be honest about how failures are happening by rewarding the group for the total number of fault areas identified. Again, it’s about knowing where things happen and communicating them, rather than trying to obscure them; nothing can be solved if it’s hidden. Everyone should know and understand that imperfection is normal and expected, but that improvement is also achievable. If people are honestly communicating concerns, suggesting improvements, and seeing results, it will build morale just as much as the incentives and rewards.
Looking to the past, and to other cultures, can help as well. Japanese companies, via the 5S framework and other strategies, have been emphasizing group responsibility for decades. Successful companies such as Toyota have designed their own approaches to integrated quality management, and though they may not be explicitly labeled as “QualityOps,” the concept remains the same. Read helpful books, seek out advice (such as is offered on the QMS2GO Blog), and remain open to unusual strategies, as it is often from the least expected places that a breakthrough idea may emerge which you can then recontextualize to your own situation.
Finally, although not directly related to QualityOps, you may wish to reconceive of the role of the quality manager. As early as the mid-1990s, larger companies were already suggesting that quality managers should be transitioned, in job title and responsibility, to be chief quality officers. This change in responsibility repositions the organization’s quality leader as someone who makes “radical changes in attitudes and motivation, cross-functional working relationships, customer interactions, collaboration and teamwork, creativity, empowerment and commitment… [and who] is frequently called upon for help in overcoming resistance to change and in creating open sharing across the organization.”[4] This fundamentally changes the sense of what quality management is about, and emphasizes that it is worthy of serious, continuous implementation. By defeating the temptation to make quality a temporary, harried focus in the lead-up to audit time, a proper quality culture can exist at all times – thereby making quality an actual goal, rather than a buzzword.
By making QualityOps a group-wide activity, and encouraging everyone to be equal in their participation, companies can redefine the relationship between quality and work.
